Ground Truths · Operator Lens Study

Volumes grew revenues. Four levers drove margins.

Share

A TruthOS read of seven of India’s listed logistics operators, FY24 to FY26, from company filings - what actually created value and how it held through the Q1 FY27 cost shock. Delhivery, Mahindra Logistics, Blue Dart, Shadowfax, TCI, VRL and TCI Express.

The paradox

Freight volumes and margins pulled apart across the panel. VRL carried 7% less tonnage and lifted EBITDA 6.6 points. Delhivery PTL grew tonnage 39% and service EBITDA 14 points. TCI Express held tonnage flat and lost 4.2 points. Volume growth did not decide the margin.

What moved margin

Four levers moved the margin, not volume. Read through the Flows that pulse through the operation and the Truths they put under strain.

Three operating archetypes

The models are converging: Delhivery is buying long-haul fleet, TCI is adding trucks and rakes, Shadowfax is building leased sort centres.

Volumes grew revenues. Four levers moved margin.

What created value across seven of India's listed logistics operators, FY24 to FY26, read through TruthOS from company filings.

The paradox, FY24 to FY26
Freight volumes and margins diverged. VRL tonnage down 7% while EBITDA rose 6.6 points; Delhivery PTL tonnage up 39% with service EBITDA up 14 points; TCI Express tonnage flat with EBITDA down 4.2 points. Volume did not decide margin.

The four levers that moved margin

Realisation

Price per unit of shipment, held through indexed surcharges and annual increases.

Throughput

Utilisation per unit of capacity - space, fleet and people. The margin path led here.

Direct cost control

Outsourcing and fleet direct costs regrouped on operating relevance, set the margin base.

Cash efficiency

Net working capital days, collection discipline and payables terms across the panel.

Three operating archetypes

Capacity owners

Blue Dart, TCI, VRL, TCI Express - own capacity 14-50% of revenue. Lever: fill owned capacity at the right price.

Leased networks

Delhivery, Mahindra Logistics - leases 8-12.5% of revenue, transport outsourced. Lever: density per node.

Partner networks

Shadowfax - partner execution on per order payouts, leases ~5%. Lever: spread over partner cost.

The Q1 FY27 cost shock: revenues grew, costs rose for all, most grew margins. The pass-through lag set the quarter.

The Q1 FY27 test

Fuel and wage hikes hit the quarter. Revenues grew, costs rose for all, most grew margins. Price hikes and indexed surcharges recovered cost within the quarter at VRL, Blue Dart and TCI Express; Delhivery and Mahindra Logistics carried the pass-through lag. The lag sets the quarter’s margin.
